Amigo AI churned nearly all its existing customers, refunded them, and pivoted to healthcare enterprise after a 240 thousand dollar deal exposed the mismatch.
Ali Khokhar says revenue crossed its previous high within two months of the pivot, then grew five to ten times that level.
Khokhar argues founders should personally sell their first 2m dollars before hiring a sales team, since a 1 percent cold email response rate is unaffordable for a vertical product.
Refunding Every Customer Let Amigo AI Grow Tenfold in Healthcare
Amigo AI grew by narrowing. A horizontal platform sold to everyone from solopreneurs to enterprises hit a ceiling well short of a billion-dollar business, so the team refunded those customers and focused on healthcare enterprises, where a labor shortage makes agents valuable. Ali Khokhar says validation means dollars changing hands, and he sold the early revenue himself.
Takeaways
Narrowing to healthcare enterprise unlocked growth. A horizontal platform reached just under $300 thousand in revenue with a path to $10m ARR, not a billion. After a $240 thousand enterprise deal, Amigo refunded old customers. Revenue passed its prior high in two months, then grew five and ten times.
Healthcare's labor shortage creates the opening for agents. Amigo AI is an infrastructure and platform layer for healthcare-specific agents, including voice, text and email agents for medication adherence and post-surgery recovery. Healthcare has a labor shortage, and organizations cannot hire and train clinical staff fast enough.
Paid communities filter targets for founder-led sales. Paid healthcare communities, some about $20 a month, produced the first million in revenue. One community of 2000 members narrowed to 200 targets, and one founder bought a $200 thousand plus deal. Pablo says a vertical product needs about 10 percent conversion, not 1.
Founders should sell their first $2m. Ali says founders should personally sell the first $2m before hiring salespeople. Pablo adds that head of sales is the most turnover-prone role. Ali's multi six-figure contract closed in sixteen days, followed by $150 to 300 thousand enterprise deals.
Early rounds run on FOMO, so target carefully. Pitching around 100 investors in ten days, the team met its top choice at pitch 60. About 80 percent of meetings came via warm introductions. Targeting relevant theses could have filtered many of the 47 early nos. Pablo says VCs fear missing breakouts.
AI will pick off labor marketplaces by category. A month after ChatGPT launched, Ali warned that labor marketplaces such as Upwork were exposed, with copywriting, coding and design work picked off one category at a time. His healthcare focus came from sisters and a partner in clinical roles.
How Khokhar validated before raising
After quitting in February 2023, he spent about nine months in research mode, cold messaging coaches on LinkedIn.
A first batch of 50 messages drew one reply, and a second batch drew 30.
He sold a $499 Stripe product to three solo founders.
He faked a demo for an enterprise coaching organization by cloning a head coach's voice from a YouTube clip.
