Sierra hits $100M ARR in seven quarters, at a $10B valuation.
Sierra charges only when its AI agent autonomously resolves a case, with no implementation fees and no charge for human handoffs.
Sierra converts 90% of paid proofs of concept to long-term customers, roughly eight months from first meeting to contract.
Sierra reached $100m ARR by charging per resolved case
Sierra is betting that companies will stop paying for software seats and start paying for completed work. Its AI agents handle customer service for brands, and Sierra charges only when an agent resolves a case on its own. That model reached $100m in annual recurring revenue in seven quarters, because the price tracks the value the customer receives rather than the number of people using the tool.
Takeaways
Sierra charges only for resolved cases. Sierra reached $100m ARR in seven quarters and a $10bn valuation by charging per outcome rather than for seats or software access. Customers pay nothing for implementation, professional services, or cases handed to a human. Pricing varies by volume and modality.
Paid proof of concept de-risks the sale. Each POC puts a production-ready agent into live production with a dedicated agent strategist and engineer, covering three use cases chosen with the client. POCs run two to four months and convert to long-term contracts about 90% of the time.
Account executives keep accounts for life. Sierra has no hunter-farmer split, so the seller who lands an engagement owns it through expansion, adding new use cases and the Agent Data Platform. First meeting to signed long-term contract runs about eight months.
Sierra sells through industry-focused teams. Aligning to industries lets Sierra learn each sector's trends and use cases and add value. Singtel, one of Asia Pacific's largest telecoms, had its agent running in sixty days. Next deployed across 83 countries and 48 languages.
Half his time goes to recruiting. Marable interviewed every sales hire for his first 18 months and still spends half his time recruiting. New sellers spend a week in San Francisco covering prospecting and pitching, then face proficiency checkpoints in their first three months.
Diverse organisations outperform, Marable argues. Marable says diverse teams create creative friction and points to his mostly female leadership team, sourcing through AfroTech and Sistas in Sales. Moubeche notes a developer friend rejects companies with engineering teams of about 40 white men. About half of Sierra's staff arrived by referral.
Reggie Marable's path to Sierra
Played linebacker in the Canadian Football League for a year, then accepted he would not reach the NFL.
Returned to Atlanta and joined Sprint, which was hiring students into call-centre customer service, then moved into sales and eventually ran international wholesale.
Left to become chief revenue officer of a mid-sized media company, was fired after his first year and spent six months unemployed.
Concluded his leadership style caused the failure, because he tried to be the smartest person in the room instead of relying on others and putting people first.
Joined Salesforce as a first-line sales leader ten years ago, got what he calls an accelerated MBA in running a business, then learned scaling at Slack after Salesforce acquired it.
Became employee number 23 at Sierra as head of sales, with no sales team in place.
