20Growth: The $6.6B Growth Engine Behind ElevenLabs | Why ElevenLabs Do Not Have PMs | The 7 Part Launch Playbook to Crush All Launches with Luke Harries, Head of Growth @ ElevenLabs
Luke Harries, ElevenLabs' Head of Growth, says the company runs launches in three tiers, with tier one led by the product's growth lead starting from audience, KPIs and messaging.
ElevenLabs has no product managers because engineers own the product and growth teams, largely made up of former PMs, handle marketing.
Harries says ElevenLabs measures CAC to payback over 12 to 36 months rather than CAC to LTV, and his biggest change of mind is that conversational voice agents work.
How ElevenLabs Runs Growth Without a Single Product Manager
ElevenLabs sells one set of audio models to very different buyers, from developers using its API to consumers on its reader app, and its growth machine is built around that breadth. Segment-specific growth teams sit on top of shared channel experts, while engineers own product and former PMs run marketing. Harries explains how that structure launches, measures and sells.
Takeaways
Growth teams map to four customer segments. ElevenLabs runs separate growth teams for consumer, creator, developer and enterprise, each with its own growth elements. Horizontal channel specialists serve all of them, including a performance marketing head from Shopify and an SEO expert from Canva. Harries admits the company staffed channels late.
Engineers own product, so there are no PMs. Engineers decide what gets built, while growth teams made up largely of former PMs handle marketing. Hiring screens for this with a product challenge covering competitor research, Figma wireframes and system architecture. About 60 to 70% of core engineering code is AI written, none in research.
Measure CAC against payback, not LTV. ElevenLabs targets payback periods of 12 to 36 months instead of CAC to LTV ratios. Enterprise marketing tracks marketing-sourced sales qualified leads. Harries notes CAC tends to rise within a single channel but can stay flat when blended across channels.
SEO survives, with tool pages lasting longest. Harries cites Zapier, which still gets 70% of SEO traffic from its blog, as proof SEO lives. He expects blog content to fade while tool pages last five years or more, and advises a front-end engineer building free tools as the second growth hire.
Conversational voice agents now actually work. Harries' biggest change of mind came after roughly ElevenLabs' twentieth customer built a voice agent. He now prefers AI support agents to people and argues inbound SDRs mostly collect data, a job a conversational agent can do.
AI revenue is real if customers stay. Harries pushes back on skepticism about AI revenue by pointing to retention. Prosumers may show 87% revenue retention, yet virality can push account retention above 100%. He cites Lovable's reported 86% retention and thinks it could sell into large enterprises.
Founder brand should fit the founder. Matti is strongest in person at events and fireside chats and stays off X and LinkedIn. Harries calls that risky when selling to enterprise sales teams. He praises Ramp's counter-positioning against Brex as genius marketing.

The core assets are a tweet thread and a launch video, backed by a blog post and cross-posted to every channel.
Video is underrated, especially short motion design.
Keep the link out of the first tweet, since Elon Musk has said X down-ranks those posts.
Founders can email the roughly 3,000 people from their last five years of correspondence to boost a launch.
Never launch an unready product. Harries calls Apple the biggest villain for marketing Apple Intelligence before it works.
